Entering the digital age, enterprises will pay more and more attention to their BI capabilities in the strategic process of digital transformation. How to better understand, master, apply and promote BI capabilities of enterprises has become one of the key points of large-scale enterprises in the digital transformation. Enterprises are also more deeply aware that only when the business is really used and data intelligence can better drive enterprise high-quality decision-making, can digitization be successfully landed.
Based on this, Guanyuan data puts forward the "Enterprise BI Construction stage 6S Model" and its supporting methodology to help customers better understand and locate the enterprise's own BI capability stage, and match the corresponding service to help the enterprise BI construction digital stage jump.
At the analysis practice sub-venue of "Guanyuan data 2023 Intelligent decision Summit and Product launch", which ended on October 20, Sun Yan, vice president of Guanyuan data, comprehensively revealed the content of "Guanyuan 6S methodology" to the attendees, sharing the new strategies of global top 500 companies in data analysis, helping more enterprises to find new ways to improve their BI capabilities.

New observation of BI Industry: trends and challenges of Digitalization
First of all, let's share some of the findings summarized in Gartner's "2023 CIO and Technology Executive meeting: China" report, which highlights three main points:
First, even in an economic downturn, business intelligence and data analysis are still the top investment trends for enterprises. Compared with 2022, 62% of respondents said they would increase spending on business intelligence and data analytics in 2023.
Second, about 52% of enterprises will encounter difficulties or even failures in the process of digital transformation.
Third, the most acute contradiction in the failure of enterprise digital transformation lies in the lack of top-level design, the lack of consensus among departments, or the inability to match strategic resources.
Next, let's take a look at why enterprises encounter such difficulties.
The BI construction of enterprises will encounter many problems, among which the core question to be answered is "whose business is the capacity building of data analysis and digital construction", is it the business of the data department or the business of the enterprise? This is the origin of all the discussions today, and it is also a point that enterprises are easy to ignore when doing digital construction.
When many enterprises find Guanyuan data, they will say, "I want to choose a good product, I want to use good training," and so on. Of course, these things are also very important, but in my opinion, whether an enterprise's digital transformation can be successful, the most important thing is "resources".
In July, we visited a very important customer, the number of users of the customer platform increased tenfold from February to July, and the customer itself has a very large user base. We communicated with the customer's vice president in charge of digital construction and asked the customer how to promote it so quickly and what secrets of success we could share. He said, "the digital strategy must be a number one project, and if it is not a top project, it cannot be done." After listening to this sentence, we will further verify our inference. Why does the business team and management team have such a high degree of fit when the data team launches digital applications? In fact, it is to twist all the company's budget and resources together. This is a very successful and key point to promote the whole digital construction strategy.
Therefore, when talking about BI capacity building, we can easily see the externalization of data application, data assets, data technology and data operation, but in fact these are the "fruits" of construction. The "cause" of the construction is actually in the essence of the four layers of data capabilities: organizational capacity, business process, technical capability and data capability. You can see at a glance that this is totally beyond the control of a data department. It is related to enterprise genes and data culture. At the same time, it is closely related to the comprehensive capabilities of enterprises, such as organizational design, organizational division of labor, processes, assessment, business processes, IT and other end-to-end processes.
Guanyuan 6S methodology, which assists the basic theory of enterprise top-level design
Guanyuan data currently serves more than 600 enterprise customers. In this process, we find that the building of enterprise-level BI capacity can be roughly divided into six stages, each of which is about 1-3 years. In each stage, enterprises have common problems, opportunities and challenges. So we draw a graph to help enterprises make the transition of BI digital construction.
To put it simply, each stage in the graph has common characteristics of each stage. For example, in the stage of S2 penetration, especially in the later stage, it is easy to encounter the problems of inconsistent caliber of data indicators and data governance and data warehouse construction. In the S3 replication phase, the main problem is that there are more and more data scenarios, but at this stage, we no longer want to ask for quantity, but want to do some scenarios with more refinement, more accurate prediction and more closed-loop action decision-making. In the extensive self-help stage of S4, how to promote extensive self-help when the data capacity of data producers is limited, data culture and enterprise genes have become common problems.
There are common problems in each stage, and there will be common solutions. Service Ⅰ: diagnostic consultation-- "Comprehensive physical examination" of Enterprise BI Construction
The diagnostic consultation service of "comprehensive physical examination" for the construction of enterprise BI is one of the most characteristic services of Guanyuan data. How to conduct a "comprehensive physical examination" for enterprises, but you can take a look at the following case:
This case is co-created by Guanyuan data and a leading company in the global top 500 FMCG industry. A [diagnostic consultation] service was conducted for it in June this year, in two forms: one is an interview for the executive side, and the other is a front-line business questionnaire survey.
During the research, the client only asked us for an interview with three people, but when we talked about the company, we found that three people were not enough, so we arranged more different roles to participate in the research. At the same time, in the landing practice stage, the four major capabilities of the enterprise will be expanded into 7 large capabilities and 27 small capabilities, and the maturity and importance will be evaluated, and different grades of senior high school and low school will be evaluated respectively. Then the parts with high importance and low maturity will be taken as the suggested direction for the next construction of the enterprise.
Out of recognition of the [Diagnostic Consulting] service, this customer is also working with Guanyuan data to create [Operation Center] and [data Competition] this year. Five of the six major services have been used by the customer, and the cooperation between the two sides in services and products is getting deeper and deeper.
I asked the head of digital construction of this client why he was interested in [diagnostic consulting], and his answer was that most BI companies are more likely to do content services, but what we really need is a role that tells us what the enterprise should really focus on from the perspective and standpoint of industry experts, and what are the respective responsibilities of management, business layer and data department. These must be from the third party to have more credibility. This answer is very enlightening to me and coincides with the major difficulties faced by many enterprises in the digital construction of Gartner research.
Service Ⅱ: ability training-training certification one-stop, teaching materials packed and taken away
Many companies are doing [ability training]. The characteristics of Guanyuan data service are as follows:
First, for enterprise-level services. In some cases, through the data monitoring system, enterprises can monitor the number of monthly active users and performance indicators on the platform, and do more refined operations according to the data, so as to stimulate the use of more people in the enterprise.
Data knowledge community
Many enterprises will do knowledge community to let knowledge flow in the enterprise, and there are many such cases among the customers of Guanyuan data service.
