Hello, everyone. Today is my third annual speech.
Over the past three years, great changes have taken place in the world, which have had a profound impact on the life and work of each of us.
How to face these continuous great changes, many people feel confused, even very anxious.
In today's speech, let's not talk about Xiaomi, but talk about something different: how I got through the trough of my life and what important insights I gained from it.
This time I talked about three stories. The first story is that when I was very young, I encountered the dilemma of "product failure, business collapse, and the company almost closed down".
The story begins thirty years ago.
In the era of DOS, WPS is very popular, installed on almost every computer in China, and Jinshan is in its heyday.
At the same time, there are also great hidden worries. Microsoft has entered the Chinese market with Windows and Office. We need to develop new office software as soon as possible before we have a chance to compete head-on with Microsoft Office.
The newborn calf is not afraid of tigers, and we didn't think about it and started working directly. We also gave the project a majestic name, called "Pangu". We hope that Pangu will make an epoch-making on the Windows platform and push the brilliance of WPS to a new height.
It is really not as difficult for a small domestic company to compete with Microsoft. For this magnificent dream, we bet on almost all of our families and transferred almost all the programmers for three years, day and night. In April 1995, Pangu was finally released.
Closed for three years, only waiting for Dacheng this day, we even carefully prepared the celebration banquet in advance.
01 life and death
1.1 Pangu was frustrated, but no one expected that sales were extremely dismal, below expectations of 1/10.
My mentality collapsed directly, and the mood of my colleagues fell directly from the clouds to the bottom of the valley.
There was no way. I tried my best to give you chicken blood and encourage you to continue to struggle. In this way, we persisted until the end of 1995 and the beginning of 1996. Pangu still had no improvement.
The bigger trouble is that WPS can no longer be sold, and its revenue has plummeted.
The company is on the brink of life and death.
At the age of 26, I was the general manager of Jinshan in Beijing. I was a little helpless in the face of such a dilemma for the first time.
Every payday is the hardest time for me. I remember that in the worst of times, there were only more than one hundred thousand yuan in the account, and I was unable to pay my salary next month.
Colleagues are also very desperate, many people left, the office began to be a little empty. At that time, I often couldn't sleep all night. I still remember many nights when I sat alone on the sofa, quietly looking out of the window, watching the lights in the opposite building go out one by one, and then watched the sky light up a little. Only those who have experienced this kind of pain can really understand it.
1.2 Story of the store Jinshan such a gold-lettered signboard, Pangu such a good product, how can not sell it?
I was a little confused, so I was determined to "stick it to the end" and go to the front line to figure out the problem.
I decided to go to the station store to sell the goods myself. I was full of confidence at first when I was selling goods at the station. I specially chose the largest software store in Zhongguancun at that time. Although there is no sales experience, but the product is made by ourselves, I believe I am sure there is no problem, I can handle it.
Every customer enters the store, I like to see relatives, directly welcome, warm reception, careful explanation. Sometimes, a client, I can go on and on for half an hour. Over and over again, I talked for eight hours all day, dry mouth and tired. When I went home that night, I didn't even want to eat, so I just lay in bed and fell asleep.
I am a programmer. I sit in front of the computer and write programs every day. The first time I stood at the store, I stood for eight hours. You can understand the degree of hard work when you think about it.
How is the performance after such a hard day?
I'm really sorry to say, I didn't sell any of them.
"it must be bad luck." I cheered myself up. After all, it was my first time. It didn't matter. I continued to work hard the next day.
The next day, when I stood down for the same eight hours, I was a little confused when I still didn't sell a set.
On the third day, there was still no harvest, especially when I saw that the other clerks had become one order after another. I had a little doubt about myself and really felt that the sales were not easy.
On the fourth day, I simply stopped selling the goods. What are you doing? See how other people sell. So I followed the best sales in the store all day, and I really learned a lot.
For example, as soon as I see a client, I will talk a lot, but he, in fact, does not talk much, first listen to what the customer thinks, and then follow the customer. I understand technology, always hope to make the technology clear, but it is easy to complicate the problem, and he, always holding the product or leaflet, a few words, the customer will understand. What I envy most is that he communicates easily with his clients. For me, communicating with strangers is always a huge challenge.
On the fifth day, I practiced while thinking about it, and by noon, I finally opened!
At that moment, I was as excited as if I had won the whole world.
I gradually found the feeling of communicating with customers, and my self-confidence began to recover.
On the fifth and sixth day, my performance gradually improved.
On the seventh day, I actually became the sales champion in the store, which is incredible!
1.3 the harvest of the store at this point, you may think that I am telling the story of "a salesman made it quickly in seven days".
In fact, this is the story of "a person in charge of research and development went deep into the sales line and stood on the storefront for seven days after the product failed."
Standing shop, very tired, but the harvest is huge.
Let me give you an example. At that time, computers were just beginning to become popular. Station shop in those days, there are always several customers every day, as soon as they enter the store, they ask if there is any software for getting started with computers.
I am a little confused, learn computer, buy a book to read, why buy a software to teach it? I always advise them patiently, "there is really no such software. If you go out and turn left, you will be a bookstore. Just buy a book and learn from it."
After being asked many times, it suddenly dawned on me that since so many people want to buy it, isn't it over to make one? To tell you the truth, compared with Pangu, this kind of software does not have much technical content, we immediately developed one, called "introduction to computer", to the market as quickly as possible. As a result, it was a great success and quickly entered the best-selling list of the software.
These 7 days of station store selling goods, I learned: as an engineer, we must do the products that users need, not those that seem to be high-end products. As long as you can make the products that users want, sales will not be a problem. With such an epiphany, it will be easy to make a product. Later, we released more than a dozen successful softwares such as "Jinshan Ciba" and "Jinshan poison bully" one after another.
Looking back at the Pangu problem, the reason is very simple, that is, "working behind closed doors".
I am very glad that if it were not for this crisis, I might not have had a chance to catch up on such a crucial lesson.
This shop experience has also become the most valuable asset in my future career.
After standing at the store, and then going shopping, the feeling is completely different.
When I visit the store, I am not only looking at the goods, but also thinking about other people's storefronts, such as decoration, moving lines, shelves, stacks, posters and so on. From then on, no matter how busy I am, I will certainly take the time to go to the store. Even if you go on a business trip abroad, you will do everything possible to go to the best local retail store to study. I have gained some understanding of the retail industry.
In this way, Jinshan found a way to live!
But I fell into a new confusion and began the darkest period of my life.
02 lost and at a loss
2.1 when I went to the bar, I was immersed in the mood of Pangu failure and was very depressed.
Competing with Microsoft, there is no hope of winning at all. If only to be a struggling company, this is definitely not my pursuit.
I lost my ideal completely and handed in my resignation letter directly at the end of April. I begged Bojun to keep me again and again, and finally decided to let me rest for half a year.
In the face of such adversity in life, let me ask you a question: how do you relieve the pressure?
At that time, my way was to go clubbing with a few friends. At that time, disco was so popular that we could jump crazily all night without much rest.
It was at this stage that I began to like heavy metal rock. It was totally unacceptable before, but now it's different. Immersing yourself in music can make you forget all your troubles for a while.
During that time, I used to hang out in bars, and I really wondered if I should simply change careers and open a bar in Sanlitun.
2.2 BBS Forum soon, I found something more interesting, that is, BBS.
I have enough time to spend all day on CFIDO BBS. At that time, the Internet was not yet popular, and CFIDO was a network of telephone dial-up connections built by enthusiasts, gathering a large group of geeks in China. On BBS, you can communicate freely with friends from afar, which was a very amazing thing at that time. This sense of wonder is very much like today's meta-universe.
In this way, I found new sustenance.
At that time, the requirement of posting in the forum was quite high. Everyone has dial-up Internet access, and the Internet access fee is very expensive. If you always send water posts, you will certainly be scolded. At that time, I had enough time to prepare every post carefully.
And I have a very strong advantage, that is, typing is so fast that I can write a hundred posts a day. One of the longest posts, written from evening to dawn, is about ten thousand words. To this day, several posts I wrote that year can still be found on the Internet.
In this way, the number of my posts is often at the top of the list of letters in the whole station. In fact, there are many crazy people like me. At that time, I knew a friend in the forum who wrote hundreds of posts every day. He typed very fast, but he could only type blindly. He could only type with two fingers, which is known as "two-finger Zen". It is said that several keyboards have been broken.
If I write more posts, I will become the moderator. Let's not look at the fact that the chief official of the edition is not big, and there are still a lot of things, which are a bit like today's "group masters." First of all, you have to post your own post, and then you have to pull a lot of friends to play, and you are also responsible for creating the atmosphere. The most difficult thing is that people often quarrel because of different views, and solving all kinds of disputes among netizens has become the most important job of the moderator.
In order to be a good moderator, I often start surfing the Internet at 7 o'clock in the morning and stay busy until the wee hours of the morning. I seem to be more tired than going to work.
But I lived a very fulfilling life. Some friends think that I am escaping from reality, not doing my job properly, and some people even feel sorry for me and think that I am wasting my life. I am very grateful for this concern, but I do not particularly recognize it.
These six months, without any purpose, very pure play, have a very good time.
Even in such a relaxed atmosphere, my mood is recovering a little bit.
2.3 it was only after many years of windfall that I realized the true value of this experience.
When I founded Xiaomi in 2010, the first step is to do a good job in the forum. We went very well and became the most popular mobile phone enthusiast forum in less than a year. How did you do that? In fact, it's nothing. I just rely on the skills I learned when I played BBS when I was the moderator.
Many people always think that reading novels, surfing the Internet and playing games will only demoralize them.
My personal experience is that as long as there is a certain degree of self-control, entertainment is also a good way to learn.
Without any purpose, it is very easy and fast to learn.
However, you have to do something to play, don't play around, it's just a waste of time.
At that time, I made a lot of friends on BBS, and some of them are very successful today:
There is a programmer named Ma Huateng who works in a pager company called Runxun.
There is also an engineer named Ding Lei who works in Ningbo Telecom Bureau.
I didn't ask why they had so much enthusiasm and so much time in the forum.
But I believe that this experience has a decisive impact on their later careers.
Immersed in the forum for half a year, gradually returned to the state. In November 1996, I ended my half-year holiday and officially returned to Jinshan.
The main reason is that we can't let go of the glory and dream of national software.
We are determined to fight a "protracted war" with Microsoft: while battling Microsoft in the frontal battlefield of office software, we are doing all kinds of applications and games to make money to support our family and to support the war.
A small company that almost closed down has sprung up again after more than 20 years of painstaking management.
Today, WPS has more than 500 million monthly active users on devices.
I am particularly proud of WPS's achievements.

03 miss the Internet
3.1 the environment has changed. When I was immersed in restructuring Jinshan, the outside world had been turned upside down:
On the other side of the ocean, Netscape went public in 1995 and Yahoo in 1996. The first wave of the Internet has flourished.
Soon, China also began, founded by NetEase in 1997 and Tencent in 1998, the first wave of the Internet in China was surging.
And I am busy doing software, unwittingly, pass by this wave.
It was not until October 1998 that I really realized that the wave was unstoppable. I convinced the board that we could make a quick move through acquisitions.
Over the years, there have been a lot of rumors on the Internet, some said that Ma Huateng wanted to sell me the QQ when he started his business, but I didn't buy it; others said that Ma Yun asked me to invest when he started his business, but I didn't invest; these rumors made me seem to have no vision. Here, I would like to clarify that they did not come to me. These are all rumors.
The only acquisition I have seriously talked about is NetEase.
At that time, NetEase was established for more than a year, and there were about five or six people in the company, mainly as a personal home page hosting service, which did a very good job, and even helped Guangzhou Telecom to do a set of mail system.
I offered a price of 10 million, which was really a big number at that time, but Ding Lei quickly refused.
Just two months later, NetEase raised US $10 million and was valued at more than US $60 million, or about 500 million yuan at the US dollar exchange rate at that time.
It's a crazy time. I don't understand it, but I'm shocked.
3.2 Zhuoyue can't be acquired, so we can only do it ourselves. After trying for almost a year, I have a certain understanding of the Internet business.
At that time, I thought I fully understood, "the Internet is a tool." all companies will use it in the future, and e-commerce is the most promising. "
To be an e-commerce businessman, just do it.
In May 2000, Zhuoyue was officially launched, selling books and audio-visual products online.
This time I am confident and determined to win, and I urge me to do it at my own expense. At this time, the global Internet bubble burst, entering the cold winter of the capital market. This situation did not shake our determination, the first about 20 million of the investment, all from Jinshan shareholders.
The essence of e-commerce is retail. I used all my experience in that year. We quickly applied it to e-commerce in terms of selection strategy, pricing model, store layout and so on.
At the same time, we have also made great efforts in management. The core of e-commerce is operation, and every detail needs to be done very carefully.
As soon as I go to work every morning, I first check all the banner ads and product links on the home page. I can always find some links wrong. This reminds me of the most important lesson I learned from software engineering: "where something can go wrong, it will go wrong."
Every night, we insist on reviewing and summarizing the business of the day, and then get off work after we finish it.
Every week, I buy a lot of orders on Superior to test our selection and logistics. As a result, my bookshelf is full of all kinds of books, movies and TV dramas, music CD, many of which have not even been unpacked. During that time, my colleagues especially liked to come to my office for meetings and pick up some books on the bookshelf when they left.
Zhuoyue has also made a lot of pioneering innovations, creating the earliest multi-location warehousing, the earliest self-built logistics, and so on, as well as the 4-hour delivery service in Beijing, Guangzhou and Shenzhen, which is hard to imagine 20 years ago.
We started from scratch and became the largest B2C e-commerce at that time in two or three years.
Now many friends still remember that they bought "A Chinese Odyssey", "Little Prince", "Tokyo Love Story" and so on. These are the first generation of explosive products in Chinese e-commerce.
3.3 the excellent financing business is very smooth and there is only one difficulty: there is not enough money. The e-commerce platform is too expensive.
After the bursting of the global dotcom bubble, capital markets were in the doldrums and financing was very difficult. At that time, the VC was basically foreign investment. For local entrepreneurs like me who have never studied abroad and whose English is not good, it is even more difficult to find money. We talked about at least 30 houses and looked for almost all the VC we could find, and none of them were willing to invest money.
Later, there was really no way to finance $1 million from friends, and Jinshan shareholders had to add another $1 million to reluctantly complete the financing. But only a year later, it burned out again.
The entrepreneurial process of Zhuoyue is the process of desperately looking for money, which is quite painful.
By September 2004, we couldn't stand it any longer, so we had no choice but to sell Zhuoyue to Amazon and became Amazon China.
No one expected that just more than half a year later, a new round of Internet craze came again, and B2C e-commerce ushered in a prosperous era of all-round rise.
Zhuoyue, founded after the bursting of the Internet bubble, collapsed before the full rise of e-commerce.
This is really an unforgettable experience.
3.4 learn from the bitter experience, many people have asked me, "do you regret selling Excellence?" I clenched my teeth and said I had no regrets.
Selling Zhuoyue net is a heavy blow to me, and it is extremely painful in my heart.
First of all, emotionally, like losing my own child, during that time, I tried to cut the connection with Zhuoyu.com, forcing myself not to go to the office of Zhuoyuan.com, to stop shopping at Zhuoyuan.com, and to try not to see my old colleagues.
What's even more painful is that as an entrepreneur, I missed out on the entire Internet era.
In that painful period of suffering, repeatedly ask ourselves, where on earth did we lose? It seems to be very bad luck.
First of all, "Zhuoyue was founded after the bursting of the Internet bubble." as soon as we came up, we lost on the starting line and missed the best time.
Then, "Zhuoyue fell before the full rise of e-commerce", our financing capacity is insufficient, we do not have the capital and confidence to hold on to the moment of victory.
Starting a business does require luck and an accurate grasp of the general trend. This is the reason why I put special emphasis on "tuyere" later.
After more than half a year, I slowly recovered and figured something out thoroughly.
"the Internet is not only a technological revolution, but also a revolution in ideas; in the future, the Internet will be integrated into various industries."
The truth I want to understand is, in essence, the "Internet thinking" and "Internet +" we talked about later.
With this kind of thinking, great changes have taken place in my thinking on many issues, and I have re-scanned some new opportunities in the industry with a new perspective. For example, in 2005, there have been rumors in the market that 3G networks are about to be launched. I vaguely saw a big opportunity.
04 Mobile Internet
The next opportunity after in-depth research, I am more and more determined: we are about to usher in the era of mobile Internet, and the next decade will be the decade of mobile Internet, which will be ten times the size of PC Internet.
After thinking about these things, I made a decision: act at once.
I mainly did two things:
First, I want to be one of the first real users.
The only way to really understand the mobile Internet is to use it yourself. This is a "stupid" way, but it is also the best way.
More than a decade ago, the market was mainly feature phones, and the wireless network was 2G.
With such a small screen and unbearably slow Internet speed, isn't it crashing to think about surfing the Internet with such a mobile phone?
People with computers are absolutely unwilling to use their mobile phones to surf the Internet. But no matter how difficult it is, I am determined that from now on, everything should be done on the mobile phone and try not to use the computer.
In this painful process, we have a deeper understanding: where there are pain points for users, there are opportunities for entrepreneurs.
Later, I did a variety of mobile Internet product ideas, this is how to come.
Second, I want to be the earliest participant in this wave.
The quickest way is to invest in a group of startups in the form of angel investment. A few months later, I invested in the first one, and then invested in more than a dozen one after another.
Among them, the most famous is the UC browser.
In the process, I am more and more convinced that a new era has really come.
4.2 leaving Jinshan in 2007, Jinshan finally went public.
Then I left the company I had been fighting for for 16 years and started a different life.
Over the next three years, I made angel investments and systematically reflected on and summed up my past experiences.
This series of reflection has made full preparations for the next leg of the journey.
4.3 always believe that something good is about to happen. What I share with you today are three stories about how I have experienced low points in my life.
In the face of these setbacks and failures, I have been confused, shaken, and even given up.
Without these setbacks and the accumulation brought about by these setbacks, I would not be who I am today.
No one will like setbacks and failures, but everyone will inevitably experience it, and even many people are experiencing it now.
Since these pains are unavoidable, what we can do is to face them, keep moving forward in the pain, and let the pain shape us better. This is the meaning of pain and the gift of frustration.
And all the setbacks, failures, and even things that seem pointless to kill time, will be your most precious asset.
Life is long, anyway, let's keep our faith: always believe that good things are about to happen.
