In this article, Yi Yi, a senior technical expert of Ali Culture and Entertainment, summarizes his growth and harvest in Ali over the past six years, and shares some of his ways of thinking in his work and some insights on life, hoping to enlighten the students.

Only by observing your own growth can you reap greater growth.

For a long time, I have been doing things based on nature or instinct. It's not that I haven't thought about it. I've never thought about why I think that way. The biggest awakening in the past year is to gradually look inward, how you do it, how you think, how you grow up, why you think that way, why you do it that way, seize the thought process, and expose more nature or instincts. Examine the logic of what you do inward, and build your own system to think and think. In this process, I gradually formed a series of "rules" that I followed in the process of growing up. I think this is my biggest growth this year.

1. Relearn from children

At the age of one and a half, my daughter gradually became able to recognize the various fruit cards hanging on the wall, although she could not say, but when I asked questions such as where the apple was and where the pea shooter was, she could always quickly point to the right place. I was so happy with this rapid growth that I couldn't help thinking how on earth did she learn it? Conscious observation found that she always adhered to the simplest rule: imitate-> repeat-> learn-> learn the next, she grew up always adhere to such a small cycle, this cycle is constantly expanding her cognitive circle.

The pictures above, in order, represent the profound inspiration I have gained from observing the growth of my children. On the far left is a tiny cycle, the key of which is to "know how to learn", which is similar to the process of deliberate practice, but more focused on small and specific things or even a little bit of progress. the value of this small cycle lies in examination, awareness, reflection and consolidation, which can greatly motivate learning. I put this cycle into practice to lead my son in the process of learning various subjects. By repeatedly confirming "how to do it" to encourage his growth, the little guy has more and more confidence in the face of difficulties. The three pictures on the right are the expression of the gradual rise of the level, from deliberate practice to the boundary of cognition, and then to the spiral growth in a longer time dimension, which basically constitutes the inevitable process of growth.

What's the hardest part of this? I think it is the persistence of the cycle process and timely stop-loss.

We all know that the exponential distribution of compound interest tends to smooth for a long time at the beginning, and it takes a long time to reach the inflection point, which requires persistence, because only persistence can produce compound interest with the catalysis of time. I think the only way to make the inflection point come quickly is to persist in training the thinking card of "knowing how to learn" and to strengthen the psychological representation of a certain thing, a certain skill or a concept through deliberate practice. In addition, overcome your inner anxiety and slow yourself down (please note that slowness is not a matter of speed, but a matter of standard).

But not always adhere to the inflection point can be ushered in, there is another layer, is to "stop losses in time", Buffett said his investment principle: Rule No 1 never lose money;Rule No 2 never forget rule No.1. At first glance, the second item sounds like nonsense, but carefully understanding that behind it is the deep meaning of "stop loss in time": we must guarantee the progress of an inch, and we must care about the gain and loss of an inch. Only in this way can the comfort zone continue to expand. We can master a skill or knowledge in a very short time, but if there is no output, no practice, we will soon lose this gain, because forgetting is nature. The essence of timely stop loss is to combat forgetting, and the best way to combat forgetting is to keep repeating, using and practicing. The book "Cognitive Nature" mentions about memory nerves, which form synapses through retrieval and tie a knot for memory. This knot is just like our constant training, stimulation and tearing of muscles and nerves in the gym to make him grow again, it is also a process of muscle growth, so if we want to grow, we must learn to "stop loss in time".

This is the learning harvest I got from my children last year. I have been constantly urging myself to complete a single small closed loop, constant repetition and continuous evolution, hoping to quickly meet the inflection point and walk out of the complete compound interest curve.

two。 Everything has both rules and regulations.

Wanwei Gang said in the book "never expected" that people's knowledge and skills are not scattered information and random actions, most of them have some kind of "structure", and these structures are models. The powerful people, or elites, are those who are good at mastering and using these models to solve problems. I understand that the model here is the "rules", and it can also be understood as the routine we often talk about.

Extending to the growth of teamwork and management over the past year, I have learned the power of organization from the sharing of many senior students. All models are abstract, which is similar to the abstraction in the technical field. For example, "how to draw an architecture" shared in the team last year is a summary of the structure; another example is the periodic management action of performance management, which is abstracted as a model of setting goals-chasing processes-taking results. Once the rules are formed, and thinking based on them, the whole process will get twice the result with half the effort.

So how to find the "rules"? My experience is to always ask myself: how did I learn it? In the process of awareness, based on the examination of the results, review and reflection on precipitation, cognitive practice, repeated confirmation and re-cognition, I think this is the key to the formation of the rules. Of course, this rule can be used for reference, but I think my own thinking is the most useful. Everything has both rules and regulations. As long as we are willing to work hard, work hard, and dare to work hard ideologically, I believe there will be great gains.

In the past year, the team thought and landed solidly in the management practice, and through the review, thinking and discussion of the core team again and again, strengthened the implementation times, and formed a driving model in line with compound interest. Apply the "rules" of doing a thing repeatedly to the upward spiral of learning-persistence-practice, and in this case, you can grow much faster than others or yourself in the past, which is my biggest gain in management growth in the past year.

3. Live a serious life and work happily

When the team had an Outing,Outing in Phuket last September, I found that many students who were very low-key at work were full of bright spots in the Outing. I suddenly found that each of our classmates is an iceberg, and what we show in our work is only the visible part of the iceberg, and the daily life under the iceberg can more truly and comprehensively reflect a person, which gives me great inspiration. Let me think more deeply about the wisdom behind "living seriously and working happily".

I think serious life must learn to appreciate, humbly appreciate everyone I come into contact with, and find the bright spots in others, which is the biggest harvest in my Outing. This appreciation makes me more and more tolerant, able to tolerate and accept people or things that I could not accept in the past, and look more inward. This kind of tolerance also makes your heart more and more open, the more you can accept different viewpoints, and the more you can get a lot of growth experiences that used to belong to the "blind spot". This process requires practice and inner humility. A person may have no charm at work, but he is a very shining person in life. Keeping humility allows him to see a complete person.

Serious life is not only an attitude, but also an understanding of life. In the past, I always felt that I was at an age of struggle. I never paid too much attention to life. I never believed in any balance between life and work. I was more enthusiastic and devoted to my work than my life. I think people's energy is limited, and we must devote the most exuberant stage to the improvement of career and personal ability. So the treatment of "serious life" has never been carefully thought about, more stay in shouting and talking, I narrowly look at the relationship between life and work, I have a different thinking after Outing.

We often ask a question: how to balance life and work itself? There is a word called "balance" here. I don't know what the portrait of this word is in everyone's mind. The first thing that comes to mind in my mind is the "balance". Either I devote myself to life and don't pursue too much at work, or I think more about work and life serves me more. This kind of either-or understanding of work and life in a narrow sense actually deeply hinders my further thinking. I've looked at it this way for a long time. The truth is that work is a part of life and includes relationships. What is life? Life is life, which includes career (work), family (life we often understand), children, education, interests and so on. The book "Seven habits of highly effective people" mentions "life in a barrel" when talking about "important things first". This bucket can hold big stones, small stones, sand and so on. Work may be a big stone to me. It carries a lot of the value of my life, economic foundation and other bases. This book makes me feel that life can be promoted in an all-round way. The core is that we need to identify the "important or not urgent" issues that we undertake in every role in life, and then do a good job in it, do a good job in this critical 20%, constantly absorb, and take "all-round progress" as the principle, instead of focusing on an one-sided focus. And the thinking and inspiration in daily life can actually play a good role in work. Find beauty, find pain, find advantages and avoid disadvantages in human nature, this is a kind of wisdom, this is also the growth gained in serious life in the past year, I am still constantly strengthening this understanding, constantly practicing this value.

The underlying logic that keeps me moving forward

The above words are more about the growth learned in the past year, and the following are my feelings in retrospect over the past six years, which can also be counted as a summary of these six years.

1. At this moment, it must be me.

This is my favorite Ali dialect. Before it became a value, there were too many stories that nourished me through these eight words. These eight words not only contain a sense of mission, responsibility, responsibility, passion, but also contain a kind of pride of "giving up who I am". I wonder whether the bottom and middle part of the new six-pulse triangle is coincidentally or intentionally placed on the bottom and middle of the triangle. In my opinion, this is the endogenous power source of all other values, whether in personal growth or in the defense of customer values. How to maintain endogenous passion, from my historical experience, there are at least three points.

1) maintain idealism

There are two modes of thinking mentioned in the book "lifelong growth": the fixed mode of thinking and the growing mode of thinking. The picture below is a comparison of the two modes of thinking, which have different understandings in the face of various situations. This book talks about constantly changing through observation and training. In fact, this is similar to the difference between idealism and realism that we often talk about. The characteristic of idealism is that it is silly and naive. I have been through many pits and done a lot over the past six years. I would like to thank the people who have led me all the way to keep me naive: looking forward to the future, willing to keep trying, not complaining and self-motivation.

2) stay optimistic

During my six years in Ali, I actively changed once and passively changed N times. In the past experience, I think the best way to change is to be optimistic, no matter how complicated things are, no matter whether it is a pit or a pot, finding problems will naturally become very excited, the inner OS is: I am needed here, this is an opportunity to grow; in the face of bigger problems, bigger holes, well, it is time for me to turn the tide. I think it is such an internal drive, such an idealistic simplicity that has kept me going for six years. Looking back on myself over the past six years, it is not that I have done so well and how positive I have been. I have had depressed times, but in my heart, I always regard optimism as my "mean". It is only a matter of time before I return to the "mean". In the most difficult time, you might as well read more "vernacular". Behind every vernacular is a story, every vernacular is a gathering of wisdom, different periods, different stages, maybe a certain sentence will make you transparent and have the courage and pride to continue.

3) give work meaning.

It is impossible to do everything according to your own expectations at work, and there will always be some "chores" and "coolies" that everyone understands. In a project or a period of cooperation, you might as well ask yourself what you want to be remembered by others. And then give meaning to this work. I remember when Lang Ping was interviewed by a reporter at the Women's Volleyball World Cup last year, she mentioned that everyone's serve should have a "sense of mission" and give meaning to each serve, which roughly means: you can't say that you are conservative because you are afraid of mistakes, so everyone has to attack your opponent. You have to attack your opponent when you serve a very bad ball, and you have completed the task of serving, but the other side can easily organize an attack to bring pressure on your teammates. This may be what I want to say "the meaning of work". No matter how small things are, you can find your own "sense of value", do things well and make your teammates more relaxed.

two。 Be responsible for the result, because I am different.

After entering Ali for a long time, my request to myself is to "stop the problem until I have the problem" and try my best to get user feedback or online alarm. as long as I see it or assign it to me, I want to shut up this problem. give the final cause or result. This process may span many teams, possibly across the entire business link, and whenever I want to give up, the belief that the problem is up to me will pop up and despise me. The result of this all the way is that the individual's ability has grown rapidly at that stage, and the individual has more and more influence in the team.

Later, this self-demand became "because of my differences" (because of my participation, can things become different, whether they can be better, more efficient, or more organized). After flying pigs to barley and then to the Olympic team, the belief that "because of my differences" has gradually replaced "the problem ends with me", but it will also pop up and despise me from time to time.

1) "because I am different" is to constantly improve the standard of doing things.

Being responsible for the results is the most intuitive interpretation of "because I am different". The results here correspond to different levels, and different levels actually correspond to different standards. Different standards correspond to different degrees of pay. For example, in the daily development work, if the standard is: finish the part I am responsible for, it may be at the personal result level; if the standard is: the part I am responsible for is done, but also pay attention to the ultimate goal of the project, to ensure that all the partners up and down get the results together, it may be at the result level of the project. If the standard is: I want to finish this thing, all connected upstream and downstream, and I know the meaning behind this thing, start to plan for the future as a whole, and do things in a more systematic way, it may be a team or a higher level.

Everything has both levels (level = standard), "because I am different" is to constantly improve the standard of doing things, the higher the standard, the more profound understanding of a thing, and over time, a distinction of ability is formed. it also creates a different rate of growth.

2) "because I am different" is Make Different,Make Impact,Make Friends

This 3M rule is not my original creation, but comes from a HR sister who has left, who says that these are the three principles that have guided her to do things in Ali's career, and this interpretation is more constructive. To give full play to your subjective initiative, you should, like a candle, maximize your personal influence at all times. Make Different, make small and beautiful changes wherever possible; start small, start bit by bit, start with people around you, set an example, maybe you can exert influence in the department, maybe you can have an influence in BG, maybe you can have an influence in the whole group, dare to try, be brave in Make Impact. And we always have to remember that we do a lot of things at work, and finally find that what we leave behind is not the thing itself, but the impression we leave on others when we do things, and the tags that others have typed to ourselves, so Make Friends, this impression / label is friendship savings, which can support us to have me in you and Ali in me to do more things.

3. Never "the ass decides the head".

I want to express two meanings here, one is that we need to "evolve", we need to constantly discover and perceive changes in the world, adapt to changes more quickly, and sometimes where you are is more important than what you do; the other is the pattern and vision, that is, don't be limited by your own level, role position, and perspective.

1) "Kaitian Eye"

"Open your eyes", I think it is a very vivid word. The sheep on the hillside have an advantage over the sheep at the foot of the mountain in dealing with wolves. Although we may still be at the foot of the mountain, we should be sensitive to what is going on around us and extend our knowledge halfway up the mountain. For example, what are the technological trends and changes perceived by the bulls in various fields? Gradually allow yourself to see, to believe, to shape. In fact, once again, the metaphor of "black hole" can be applied to the metaphor of "black hole". The world is three-dimensional, and there are layers of everything, thinking and thought. what we need to do is to constantly improve our level of thinking and our pattern. At least one or two levels should be raised to discover and perceive changes in the world. Only in this way can we keep moving forward.

2) look up at the starry sky and keep your feet on the ground

"opening the sky" is very important, and keeping your feet on the ground is even more important. If you blindly pursue looking up at the starry sky, it is easy to lose focus and become obsessed. The reliable approach is to combine the current business, combined with the current team challenges, imitate the actions of the forerunners, imitate the forerunners of the same or similar levels, and constantly "look in the mirror". List a few examples of people, one by one to see, gradually to surpass. In the beginning, you might as well start with an example when you encounter a problem, from "what will he think?" This question begins, gradually thinking about why? From learning to knowing how to learn, and then to consolidate, precipitate, form rules, and then move on to the next example. This process trains the pattern and vision, break through their current perspective and position to think, and do things away from the current ass.

As a summary of the past year, the above words also draw a "comma" for the past six years. In 2020, we need to comprehensively promote and iterate ourselves in many aspects, such as work, study, cognition, body and so on, strengthen our input and output, use OKR as a tool to drive ourselves, and make more progress.
